Business Overview

The client is a Bangladeshi beauty and personal-care retailer founded in 2023 to give local customers a trusted destination for authentic skincare, K-beauty, makeup, haircare, and everyday essentials, paired with expert consultation and a supportive community. The brand's value proposition rests on genuine guidance, transparent quality assurance, and a personalized self-care journey, not just transactions.

The retailer was running on a legacy platform that had become the biggest obstacle to that promise. It was rigid, transactional, and could not deliver the personalized, mobile-first experience the brand needed. Brain Station 23 was brought in as the end-to-end delivery partner to rebuild the platform on an extended Shopify ecosystem, turning a basic storefront into a personalization-driven commerce engine.

Challenges

Six specific gaps in the legacy setup shaped the scope of the rebuild.

1. No personalization at the storefront.
The legacy platform had no way to capture a customer's beauty profile or map skin type, concerns, and goals to product recommendations. The consultation-led brand promise never made it into the shopping experience.

2. Disconnected commerce operations.
Delivery, rewards, inventory, and customer operations sat in separate tools, forcing the team to reconcile data by hand and blocking any real-time view of the business.

3. Manual fulfilment coordination.
There was no real-time sync with the 3PL, so shipping labels, delivery status, and stock movement had to be tracked manually across systems.

4. No loyalty mechanics.
There was no structured way to reward repeat purchases or track lifetime value, and no visibility into the retention metrics the brand cared about most.

5. Manual inventory work and no traceability.
Product combo creation was slow and error-prone, and there was no per-item authenticity check, which mattered directly to a brand built on 100% authentic products.

6. Email-only login on a mobile-first market.
A standard Shopify email-based login was an adoption barrier for customers who identify by phone number, and Shopify's authentication architecture is not set up to accommodate a phone-first flow out of the box.

Solutions Implemented

Each solution below maps directly to a numbered challenge above.

1. Beauty Profiler.
A question-based interface maps customer inputs (skin type, concerns, goals) to tagged products in real time and returns personalized recommendations at the storefront. It brings consultation-grade guidance into the buying flow itself, which is what challenge 1 was blocking.

2. Unified Commerce Engine on Shopify.
Shopify was rebuilt as the central system of record, with delivery, rewards, inventory, and customer operations wired into it rather than living in parallel tools. This resolved the fragmented tooling described in challenge 2 and gave the team one consistent view of the business.

3. Automated Fulfilment via Pathao API.
Direct integration with the 3PL automates shipping-label generation and pulls live delivery status back into Shopify, removing the manual coordination described in challenge 3.

4. Dynamic Rewards Program.
A loyalty engine accrues points from purchases and product reviews, applies precise expiration logic, and feeds repeat-purchase data back into unified reporting. This is the answer to challenge 4.

5. Intelligent Operations Hub with per-item barcode tracking.
A custom hub gives the team granular stock control, unique per-item barcodes for authenticity, and automated product combos. This addresses both the manual overhead and the traceability gap in challenge 5.

6. Phone-First Authentication and a Flutter mobile app.
A phone-number login system was built inside Shopify's standard authentication architecture, and a Flutter mobile app was unified with the web store through a single auth layer. Together they remove the barrier in challenge 6 and give customers one identity across web and mobile.

Under the hood, this was delivered as a custom Shopify theme plus nine bespoke Shopify apps working as a coordinated system, with a middleware layer synchronizing Shopify, the 3PL, SMS gateways, and internal customer logs.
